I am mounting a 12,000 lb winch on the trailer and I can not find out how close to the winch I should put the fairlead. Any suggestions?

ive got a 12000 winch on my winch truck, mechanically powered by the trucks 454 engine and transmission, the fair lead is about 4 inches away from the drum flanges , this trucks bed is off an old oilfield truck of some kind
