Is this just an air problem? The brakes worked fine last year. I havent started the tractor since. I got in it this year and started to go, needed to stop and the pedals went to the floor. I pumped them for a while, and then they got hard again, but after a while they go soft again and take a few seconds to work. Do they need bled? If so where is the bleeder?
 
Bleeding may help.

The bleeder is on top of the drum.

Chances are the disc are getting wore and seals may be bad.

If the disc are wore to far it takes more fluid to cause them to contact.

Mine acted like yours and bleeding seem to help for a short while. Ended up having to open it up and found the disc were shot and the oring seals were bad.

Most likely the disks are warped. That causes the pistons to be pushed back too far when they are released so that there is not enough oil in the pedal stroke to apply them again. Pumping them is not likely to get them to apply faster, just hold the pedal down and the hydraulics should push the pedal back up when the brakes apply.

With the brakes applied, shut off the engine. If the pedals go down you have a leak in the piston seals.
