Ford Pay loader ,Allison torque converter

Ford Payloader torque convertor weak. It is an Allison
transmission TT2421 Just need advice , looks good

No, not that at all. I couldn’t find any exact description of a TT2421, my experience lies within the TT2220…. Yours looks like it has the same main housing.
IF the 2421 is the same basic design as the 2220, the ranges of the converter are controlled by an overrunning clutch on one of the turbine shafts. When this ORC fails, either by breaking up and dropping all the parts in the bottom of the transmission or simply ceasing to function while remaining intact, the converter CANNOT pull on the low side because there is nothing to hold the low range shaft from rotating when it shouldn’t. Therefore, the only range left is high, and this less powerful turbine, intended for travel speeds ( not digging) , doing all the work.
When working properly, the shift from low to high is automatic and undetectable. This occurs when one turbine exceeds the speed of the other, when the ORC unlocks.
Now that is not to say that converter problems are impossible, it’s just that the failure rate of the ORC is higher, at least on the 2220. With that trans it is mandatory to come to a complete stop before changing directions, for some reason the ORC locks up hard, if you’re still rolling, with a loud bang and this is very hard on it.
If the PO already changed the oil, he may have erased any remaining evidence of broken pieces. Depending upon how thorough he was, he may not have removed the strainer .
Basically your next move is obtain a service manual. Helm, Inc. used to have excellent service literature for Ford tractors and equipment. Might also try contacting Allison and see if they have anything available, or look on eBay.

I noticed the Stator does not turn It is mounted on a splined hub, my reasearch says all stators have a one way clutch.
I think our transmissions are similar The TT 2421 is a twin turbine , Do you have a ford payloader,
I agee that the ranges are controlled through that twin turbine. but am confused by that stationary stator, I have heard that clunk
when switching directions. I am going to probably take apart that twin turbine and replace the ORC bearing and study my manual more

PS I have the motor out because of electrolosis, and am repowering with a 5.9 cummins. It i an A66 biggest Pay loader ford made
 
Always wanted a A66, but they’re staying out of my price range. My TT is in a Lorain ML250 loader…. 2-3/4 cy machine.
Have a Cummins in my machine as well…. C-160. I don’t know what this reporter is going to entail, but you can sleeve that block for around 1100$, i just did one, I had them finish the bores so I could I could use my old pistons .
The TT2220 has 2 forward speeds and one reverse.
 
My ford 401 got electrolosis not thru cyl bore it was on base of water jacket and dumped a ton of coolant in crankcase.
sleeving wont help, I had no core for a rebuilder, thus got expensive.
You must just get the 2 speeds from the twin turbine.
Mine has a low and high on the column,
